What separates an outstanding coach from a competent one? How does an inspirational leader create belief in a shared vision? What enables a successful entrepreneur to recognise an opportunity where other people see only uncertainty?
The obvious answers might include knowledge, intelligence, qualifications, experience or natural talent. While each may play a part, they rarely explain the complete pattern of success.
Two people can possess similar knowledge and experience yet produce very different results. One may remain composed under pressure while the other becomes overwhelmed. One sees possibilities; the other sees obstacles. One communicates an idea in a way that engages people emotionally, while the other struggles to generate interest.
Neuro-Linguistic Programming approaches this difference through the process of modelling.
NLP Modelling is concerned with discovering the observable and less immediately visible patterns that contribute to exceptional performance. These can include behaviour, language, attention, emotional state, beliefs, values, decision-making strategies and ways of organising experience.
The central question is not simply:
“What does this successful person do?”
It is:
“What is the structure of the thinking, communication and behaviour that enables this person to produce this result—and how might that structure be taught, tested and adapted?”
This distinction takes us to the foundation of NLP itself.
NLP Began as a Modelling Project
NLP emerged during the 1970s through the work of Richard Bandler and John Grinder. Rather than beginning with a comprehensive psychological theory, they studied people who appeared able to achieve exceptional results in communication and change work.
Their early exemplars included:
- Fritz Perls, a leading developer of Gestalt therapy
- Virginia Satir, an influential family therapist
- Milton H. Erickson, a psychiatrist renowned for his innovative use of hypnosis and therapeutic communication
Bandler and Grinder were interested in the patterns within these practitioners’ work: how they listened, what they noticed, how they used language, how they responded to clients and how they appeared to structure an intervention.
Their purpose was not to create impersonations of Perls, Satir or Erickson. It was to identify aspects of their performance that could be described and transferred.
This work contributed to several of NLP’s best-known models.
The Meta Model, presented in The Structure of Magic, emerged from analysing language patterns associated particularly with the therapeutic work of Perls and Satir. It provides questions for exploring deletion, distortion and generalisation in language, helping people reconnect abstract statements with more specific experience (Bandler & Grinder, 1975a, 1975b).
The Milton Model developed from the study of Erickson’s use of permissive, indirect and artfully ambiguous language. Where the Meta Model generally moves towards specificity, the Milton Model uses broader language patterns to encourage association, imagination and personal meaning-making (Bandler & Grinder, 1975c, 1977).
These are important examples because they demonstrate what modelling is intended to produce: not merely a description of excellence, but an organised set of distinctions that can guide learning and practice.
What Is NLP Modelling?
Robert Dilts defines modelling as the process of observing and mapping the successful behaviours of other people. In advanced NLP, however, modelling extends considerably beyond copying visible actions.
A person’s performance may be influenced by several interconnected dimensions:
- What they do
- What they notice
- How they represent information internally
- The questions they ask themselves
- How they make decisions
- How they manage their emotional and physiological state
- What they believe about the task
- What matters to them
- How they understand their role or identity
- How they respond to feedback
- How they relate their actions to a wider purpose
NLP therefore attempts to build a practical map of both the external performance and the internal organisation associated with a result.
A model is not the person, and it is not an objective account of everything happening in that person’s mind. It is a selective representation designed for a purpose. Its value depends on whether it helps someone understand, reproduce or improve a particular capability.
This reflects one of NLP’s most familiar principles: the map is not the territory. Every model simplifies. The challenge is to create a map containing enough of the relevant structure to be useful without making it so complicated that it becomes impossible to teach or apply.
Modelling Is More Than Imitation
Imitation focuses primarily on outward behaviour. Modelling explores the organisation behind the behaviour.
Imagine observing a confident speaker. It would be possible to copy their stance, gestures, pace and vocal tone. This might improve your presentation, but the speaker’s effectiveness may also depend on less visible factors:
- Their intention for the audience
- How they prepare before speaking
- The internal images they create
- What they believe about mistakes
- How they interpret signs of audience uncertainty
- How they recover when something unexpected happens
- The sequence through which they turn technical information into a compelling story
Copying the speaker’s posture might reproduce part of the performance. Modelling seeks to uncover the wider system.
The same principle applies in coaching, leadership, creativity, negotiation and entrepreneurship. Effective performance is usually not one isolated technique. It is a coordinated pattern operating within a particular context.
The NLP Modelling Process
Different NLP developers describe modelling in different ways, and no single procedure represents every school of NLP. Nevertheless, a robust modelling project will normally include several related stages.
1. Define the Capability and the Context
The modeller begins by identifying a specific outcome.
“Modelling successful people” is too broad. “Modelling how an experienced coach helps a client move from confusion to a clearly defined outcome” is far more useful.
Similarly, “entrepreneurship” contains many different capabilities:
- Recognising opportunities
- Evaluating risk
- Creating an offer
- Communicating value
- Building relationships
- Responding to setbacks
- Mobilising resources
- Turning an idea into sustained action
The more clearly the capability and context are defined, the easier it becomes to distinguish relevant patterns from incidental personal habits.
2. Select Appropriate Exemplars
An exemplar is someone who consistently demonstrates the capability being investigated.
Where possible, a modeller should work with more than one exemplar. Studying several high performers makes it easier to distinguish:
- Patterns that may be essential to the capability
- Individual preferences
- Context-specific behaviours
- Coincidental habits that make little difference to the result
A useful modelling project may also include a contrast case: someone who is competent but does not achieve the same level of performance. Contrasting the two can reveal distinctions that might otherwise remain unnoticed.
This resembles approaches used in expertise research and Cognitive Task Analysis, where researchers examine how experienced practitioners perceive situations, make judgements and act under demanding conditions (Crandall, Klein, & Hoffman, 2006).
3. Observe Without Premature Interpretation
Effective modelling requires careful sensory observation.
The modeller may pay attention to:
- Posture and movement
- Breathing and tempo
- Gesture
- Vocal tone, rhythm and emphasis
- Language patterns
- Sequence of actions
- Points at which decisions are made
- What attracts the exemplar’s attention
- Responses to feedback or difficulty
- Changes in emotional or physiological state
A common danger is moving too quickly from observation to explanation. If the modeller decides in advance why the person succeeds, they may notice only evidence that confirms the assumption.
The first discipline of modelling is therefore curiosity: observing patterns before attempting to name them.
4. Enter the Exemplar’s Perspective
NLP modelling often involves moving beyond third-position observation and exploring the activity from the exemplar’s point of view.
This may include asking the exemplar to recreate a specific successful experience and then exploring:
- What did you notice first?
- What happened next?
- What were you seeing, hearing or feeling?
- What told you it was time to act?
- How did you know the action was working?
- What did you do when it was not working?
- What were you saying to yourself?
- What was important to you at that moment?
- What did you believe was possible?
- How did you know the task was complete?
These questions help reveal the sequence and criteria within the performance.
The modeller may also temporarily adopt elements of the exemplar’s physiology, focus of attention and behavioural sequence. In NLP this is sometimes described as second-position modelling or “unconscious uptake”: experiencing a capability before attempting to analyse it fully.
This does not involve assuming that the modeller literally becomes the other person or has direct access to their mind. It is an experiential hypothesis—a way of discovering distinctions that observation and verbal questioning alone might miss.
5. Elicit the Strategy
NLP uses the word strategy to describe a sequence of internal and external processes that contributes to an outcome.
A decision strategy, for example, might involve:
- Seeing an opportunity
- Imagining a future result
- Comparing it with personal criteria
- Noticing a feeling of congruence
- Gathering selected evidence
- Making a commitment
- Taking an initial action
- Reviewing feedback
Another person might gather information indefinitely without reaching the feeling or criterion that signals a decision. The difference is not necessarily intelligence; it may be how the decision process is organised.
NLP strategy elicitation commonly explores sensory representations—what the person sees, hears and feels—alongside language, emotional state, decision criteria and behavioural output.
The modeller is trying to establish:
- What starts the strategy?
- What sequence follows?
- Which steps are essential?
- What internal or external tests are applied?
- What causes the person to continue, change direction or stop?
- How is feedback incorporated?
Miller, Galanter and Pribram’s TOTE model—Test, Operate, Test, Exit—was influential in early NLP thinking about goal-directed sequences and feedback (Miller, Galanter, & Pribram, 1960).
6. Explore Multiple Levels of Experience
A capability may be investigated at several levels.
Robert Dilts work with Neuro-Logical Levels, influenced by Gregory Bateson’s writing on levels of learning and communication, offers one framework for organising this inquiry (Bateson, 1972; Dilts, 1990).

| Capabilities | How does the person think, decide, communicate and adapt? |

| Purpose or system | Who or what beyond the individual is served by the activity? |
This framework is particularly valuable in leadership and coaching because two people may demonstrate similar behaviours while operating from very different intentions, values or beliefs.
A leader who asks questions because they genuinely want to develop independent thinking in others is modelling something different from a manager who asks questions merely to steer people towards a predetermined answer.
7. Identify the Difference That Makes the Difference
Not every characteristic of a successful person causes their success.
An effective model separates potentially important variables from irrelevant detail. This may involve:
- Comparing several exemplars
- Comparing excellence with average performance
- Removing one element at a time
- Changing the sequence
- Testing the model in different situations
- Asking whether a simpler description produces the same result
This is sometimes described as subtractive modelling. If a component can be removed without affecting performance, it may not be essential to the model.
8. Code the Model
Once patterns have been identified, they must be organised into a form other people can understand and apply.
A model might be coded as:
- A sequence of steps
- A set of questions
- A behavioural framework
- A decision tree
- A metaphor
- A coaching process
- A collection of principles
- A training exercise
- A combination of these
The goal is not to preserve every detail of the original exemplar. It is to create a transferable structure.
9. Test for Transfer
The most important test of a model is not whether it sounds convincing. It is whether another person can use it to improve performance.
The model should therefore be taught to people who were not involved in its creation. Their results can then be observed.
Questions include:
- Can learners understand the model?
- Can they demonstrate the capability more effectively?
- Which elements are difficult to transfer?
- Does the model work across more than one context?
- Which parts need to be adapted?
- Are there unintended consequences?
- What prior knowledge or skill does the learner require?
This stage distinguishes modelling from biography. A compelling account of an exceptional performer is not automatically a usable model of excellence.
10. Refine and Apply Ecological Checks
No successful strategy should be transferred uncritically.
A model that works for one person, organisation or cultural environment may not work identically elsewhere. Its application should be evaluated against the learner’s health, values, relationships, responsibilities and wider system.
An ecological approach asks:
- Is this outcome appropriate for this person?
- What might be gained or lost?
- In which contexts is the model useful?
- Where might it become counterproductive?
- How can it be adapted without losing its essential structure?
- Does it benefit the wider system as well as the individual?
Modelling should expand choice, not replace one rigid pattern with another.
Powerful NLP Models Created Through Modelling
Many widely taught NLP tools can be traced directly or indirectly to modelling projects.
The Meta Model
The Meta Model identifies linguistic patterns through which experience may become deleted, distorted or generalised. Its questions are designed to recover detail, test assumptions and reconnect statements with experience.
In coaching and leadership, Meta Model questions can help move someone from:
“This project will never work.”
towards more useful exploration:
“Which part of the project do you believe will not work?”
“What evidence are you using?”
“What would need to change for it to become possible?”
The value is not in interrogating every sentence. It is in noticing when greater precision could create insight or choice.
The Milton Model
The Milton Model arose from the study of Milton Erickson’s therapeutic communication. It includes patterns involving metaphor, presupposition, permissive suggestion, ambiguity and the strategic use of less-specific language.
These patterns influenced applications in coaching, storytelling, presentation, change work and guided reflection. Ethical application requires transparency of purpose, respect for autonomy and careful attention to context.
Representational and Behavioural Strategies
Early NLP developers modelled activities including spelling, learning, motivation, decision-making and creativity. These projects encouraged practitioners to examine the sequence through which a person organises a skill rather than assuming ability is simply a fixed trait.
This has practical implications for personal development. Instead of concluding, “I am not creative” or “I am bad at decisions,” a person can investigate:
- What sequence am I currently using?
- Where does it become ineffective?
- What do effective performers do differently?
- What new sequence could I test?
Robert Dilts and the Strategy of Genius
Few people have contributed more to the development of NLP Modelling than Robert Dilts.
Dilts has applied modelling to leadership, creativity, learning, health, entrepreneurship and organisational change. His Strategies of Genius series explored the reported thinking and creative processes of figures including Aristotle, Leonardo da Vinci, Wolfgang Amadeus Mozart, Walt Disney, Sigmund Freud, Nikola Tesla and Albert Einstein (Dilts, 1994, 1995a, 1995b).
These retrospective studies should not be treated as experimental reconstructions of everything these individuals did. Their value lies in the practical hypotheses they generate about how complex thinking may be organised.
The Disney Creativity Strategy
One of Dilts’ best-known contributions is the Disney Creativity Strategy, modelled from accounts of Walt Disney’s approach to creative production.
The process distinguishes three complementary positions:
The Dreamer
The Dreamer generates possibilities without immediately limiting them.
Questions include:
- What would we create if anything were possible?
- What is the most exciting outcome?
- What might delight the customer or audience?
- What larger possibility are we not yet considering?
The Realist
The Realist turns the idea into a workable plan.
Questions include:
- What needs to happen first?
- What resources are required?
- Who needs to be involved?
- How will the idea be implemented?
- How will progress be measured?
The Critic
The Critic tests and improves the plan.
Questions include:
- What could go wrong?
- What has been overlooked?
- Who might be affected?
- What standards must be met?
- How can the idea be strengthened?
Creativity can become blocked when these positions are confused. If the Critic interrupts the Dreamer too early, new ideas may be dismissed before they have developed. If the Dreamer operates without the Realist, inspiring ideas may never become action. If a team excludes critical evaluation, avoidable problems may remain hidden.
The model is useful because it transforms “being creative” into a process that individuals and teams can practise.
Modelling Excellence in Coaching
Coaching is an especially rich context for modelling because outstanding coaching depends on far more than a list of questions.
An effective coach may be continually coordinating:
- Presence and rapport
- Sensory awareness
- Listening
- Outcome orientation
- Emotional regulation
- Pattern recognition
- Timing
- Language
- Ethical judgement
- The ability to challenge without removing ownership
- The flexibility to change approach in response to feedback
Dilts’ From Coach to Awakener describes different forms of support in relation to multiple levels of experience. The coach may operate as a guide, coach, teacher, mentor, sponsor or awakener depending on the level at which development is required (Dilts, 2003).
This illustrates an important point: excellence does not mean applying one technique perfectly. It means knowing what to do, when to do it, why it matters and how to respond when the situation changes.
Modelling can help coaches examine these distinctions systematically.
Modelling Leadership
Leadership cannot be reduced to a single personality type.
Effective leaders may be quiet or charismatic, analytical or intuitive, highly structured or naturally flexible. What matters is the pattern through which they create direction, meaning, trust and coordinated action.
Dilts’ Visionary Leadership Skills applies NLP perspectives to several important leadership capabilities, including:
- Creating and communicating a compelling vision
- Aligning values, identity and action
- Understanding different perspectives
- Building commitment
- Managing change
- Supporting learning
- Translating purpose into behaviour
- Recognising interactions between individuals and wider systems
Modelling an effective leader might involve exploring how they:
- Notice emerging challenges
- Construct a picture of a preferable future
- Connect that future with shared values
- communicate it through language, metaphor and behaviour
- Invite contribution rather than demand passive compliance
- Interpret resistance as information
- Adjust their approach while retaining direction
- Reinforce learning through feedback
This is more useful than simply advising leaders to “be inspiring.” It begins to reveal the actions and thinking patterns through which inspiration may be created.
Modelling Personal Development and Change
People frequently describe limitations as fixed aspects of identity:
- “I am not confident.”
- “I am not disciplined.”
- “I cannot cope with uncertainty.”
- “I am not a businessperson.”
- “I have never been creative.”
Modelling encourages a shift from identity-level judgement towards process-level curiosity.
Instead of asking, “Why am I not confident?”, a more useful inquiry may be:
- In which situations do I already experience confidence?
- What do I focus on in those situations?
- What do I believe about myself?
- How do I use my body and voice?
- What internal dialogue is present?
- What do I do immediately before taking action?
- Who demonstrates the capability I want to develop?
- Which parts of their approach can I test?
This does not suggest that every limitation can be removed by copying a successful person. Performance is affected by opportunity, health, education, resources, relationships, social conditions and many other variables. Modelling is most useful when treated as a structured method for generating and testing new possibilities—not as a guarantee of identical results.
Dilts’ Success Factor Modelling™
Robert Dilts and John Dilts developed Success Factor Modeling™ as an application of modelling to entrepreneurship, leadership, innovation and organisational development.
The approach investigates patterns shared by individuals, teams and organisations that create meaningful and sustainable results. It moves beyond surface-level business tactics to consider factors such as:
- Purpose
- Passion
- Vision
- Mission
- Values
- Beliefs
- Leadership
- Innovation
- Collaboration
- Resilience
- Customer relationships
- Contribution to a wider system
One strand of this work examined “next generation entrepreneurs”—people seeking to build commercially effective enterprises while also creating positive social or environmental value. The findings were presented in Next Generation Entrepreneurs: Live Your Dreams and Create a Better World Through Your Business (Dilts, Dilts, & Deering, 2015).
A significant feature of Success Factor Modelling is its systemic perspective. Business success is not understood only as the ability to generate short-term revenue. Sustainable success involves alignment between the entrepreneur, the organisation, its stakeholders, its customers and the wider environment.
This produces questions such as:
- What future are we trying to create?
- Why does this enterprise matter?
- Which values must remain present as the business grows?
- What distinctive value do we create?
- Which capabilities support our success?
- What relationships make the business possible?
- How do we respond constructively to disruption?
- How do we remain commercially viable while contributing something worthwhile?
Modelling Entrepreneurial Thinking
Entrepreneurial success is sometimes presented as the product of a special personality. Modelling offers a more developmental perspective.
Rather than asking whether someone “is an entrepreneur,” we can investigate specific entrepreneurial capabilities:
- Opportunity recognition
- Tolerance of uncertainty
- Customer empathy
- Experimentation
- Resourcefulness
- Persuasive communication
- Financial decision-making
- Partnership building
- Resilience
- Learning from feedback
- Translating vision into action
A successful entrepreneur may not possess certainty. They may have developed a strategy for acting intelligently without certainty.
For example, their approach might be:
- Identify a problem that matters to a particular group
- Speak directly with potential customers
- Create a small, testable offer
- Gather behavioural evidence rather than relying on enthusiasm
- Treat rejection as information
- refine the offer
- preserve resources until demand is demonstrated
- expand only when the model begins to work consistently
The transferable lesson is not “take more risks.” It is how the entrepreneur structures risk, feedback and learning.
Dilts’ Success Factor Modelling adds a further dimension by asking whether entrepreneurial activity is aligned with purpose, values and contribution. Success becomes something to be generated at several levels—not merely recorded on a profit-and-loss statement.
Modelling, Expertise and the Wider Research Literature
Some principles behind modelling have parallels in established research on learning and expertise.
Bandura’s social learning theory demonstrated the importance of observational learning, although observation is only part of the more extensive NLP modelling process (Bandura, 1977).
Research into expert performance suggests that expertise develops through structured practice, feedback, refined mental representations and sustained engagement—not simply the repetition of an activity (Ericsson, Krampe, & Tesch-Römer, 1993; Ericsson & Pool, 2016).
Research into tacit knowledge also recognises that experts may know more than they can easily explain. Some capabilities are embedded in perception, judgement and action rather than stored as simple verbal rules (Polanyi, 1966). Cognitive Task Analysis was developed partly to elicit the knowledge and decisions that expert practitioners use in complex environments (Crandall et al., 2006).
These fields should not be described as proving every NLP claim. They do, however, support the broader importance of closely examining expert attention, decision-making, feedback and performance.
It is also important to acknowledge that NLP’s overall research base remains contested. Reviews have identified methodological limitations, inconsistent definitions and insufficient high-quality evidence for many broad therapeutic or psychological claims associated with NLP (Sturt et al., 2012; Witkowski, 2010; Passmore & Rowson, 2019).
Responsible practitioners should therefore avoid presenting NLP as established neuroscience or claiming that every NLP technique has been scientifically validated. A more credible position is to treat NLP Modelling as a structured, experiential methodology for developing hypotheses about successful performance—hypotheses that should be tested through observable outcomes, feedback, ethics and contextual judgement.
From Technique Collector to Model Developer
At Practitioner level, people often focus on learning established NLP techniques. This is an important stage of development, but mastery requires something more.
A Master Practitioner needs to move from asking:
“Which technique should I apply?”
towards asking:
“What is happening within this system, which distinctions matter, and how can I create an intervention appropriate to this person and outcome?”
Modelling supports that transition.
It encourages practitioners to:
- Think independently
- Observe more carefully
- Recognise patterns
- Test assumptions
- Work systemically
- Design new approaches
- Learn directly from excellence
- Evaluate results
- Adapt rather than rigidly follow procedures
The modeller is not merely a consumer of NLP. They become capable of contributing to its continued development.

Success is not achieved by standing in someone else’s footsteps forever.
It is achieved by learning from the path they created—and then developing the awareness, flexibility and courage to create a path of your own.
